Off-the-Shelf or Custom Software? 7 Questions to Ask Before You Decide

Choosing the right software depends on cost, data ownership, integrations and your growth plans. Seven questions to answer before you commit.

When a real estate office, clinic or online shop decides to go digital, the first question is usually the same: should we buy an off-the-shelf product, or have a system built for our business? Both can be the right answer. The seven questions below help you base the decision on your actual needs rather than the price tag.

1. How standard is your process?

For work that everyone in your industry does in a similar way (publishing listings, keeping client records, booking appointments) packaged software offers mature solutions. But if a workflow sets you apart from competitors (a specific approval process, a different pricing logic) and the software can't support it, your team ends up working for the software. That is when custom development pays off in the long run.

2. What is the total cost of ownership?

Look beyond the first payment and add up three years:

  • Off-the-shelf: licence or monthly subscription, per-user fees, add-on modules and customisation requests.
  • Custom: development, hosting, maintenance and new features.

Subscription costs grow with your headcount; custom software requires a larger upfront investment but its running costs are more predictable.

3. Who owns your data and the source code?

Your client list and transaction history are among your most valuable assets. Before signing, clarify: can you export your data at any time in a standard format (CSV, SQL)? What happens if the service ends? With custom software, handover of the source code and server access should be written into the contract.

4. Which systems does it need to talk to?

Accounting, payments, listing portals, email and SMS services... Check whether the product offers these integrations and exposes an API. If a critical integration is missing, moving data by hand becomes the biggest hidden cost over time.

5. What happens when you grow?

You may work with five agents today and twenty people across several branches in two years. Ask upfront how the software behaves as users, branches and data volume grow, and how performance and pricing change.

6. Security and legal obligations

If you process personal data, data protection obligations (such as KVKK in Türkiye or GDPR in the EU) are your responsibility. Ask where data is hosted, how backups are taken, whether access can be limited by role, and whether updates are applied regularly.

7. How soon do you need to start?

Packaged software can be up and running within days; custom software takes weeks or months depending on scope. If time is tight, starting with a ready-made solution and moving to custom development once your processes are clear is also a sensible path.

A third way: a ready-made core on your own domain

An increasingly popular option sits between the two: install industry-specific software on your own domain and server, then customise it as needed. You get the speed of packaged software and the data ownership of custom development at the same time. Emlak Tez for real estate offices and Petoskop for pet adoption platforms are products I have built with this approach.

Quick decision guide

  • Standard processes, limited budget and a need to start fast: off-the-shelf.
  • A distinctive workflow, critical integrations or large-scale ambitions: custom software.
  • Start fast but own your data and system: a ready-made core on your own domain, plus customisation.
